The Challenge: A Culture-Forward Company Hitting a Familiar Wall
Marui is known as one of Japan’s most culture-forward companies. They invest seriously in well-being, engagement, and human-centered leadership. Yet a structural problem kept repeating:

The question Marui brought to Warmspace was simple and direct:
How do we keep that sense of aliveness, trust, and flow on every week—not just during special events?
They weren’t looking for another workshop. They were looking for a continuous relational operating system that could be woven into everyday work.
The Intervention: A Live POC with HR & Wellbeing
Warmspace ran a two-month Proof of Concept (POC) with Marui’s HR and Wellbeing teams:
11 participants in the POC group
8 participants in the matched control group who did not use Warmspace
Both groups surveyed over time to compare impact
The POC group used Warmspace Flows—a sequence of guided, time-boxed conversations that structure how people check in, reflect, create, and commit together.
Every Flow:
Has a clear intention (connect, reflect, innovate, mobilize)
Automatically forms breakouts and guides the rhythm of sharing
Ensures everyone speaks in turn, listens, and is listened to
Ends with AI-summarized insights so the group can see itself
The implementation followed an incremental cadence:
Level 1 – Weekly Rhythm of Connection
Weekly Connect and Reflect flows to open and close the week
Short Ignite+ check-ins in between
Focus: restore energy, build trust, and create a steady heartbeat of connection
Level 2 – Embedding into Real Work
Quick 2-minute Ignite at the start of internal meetings
Monthly Innovate and Mobilize flows
Focus: align on purpose, surface new ideas, and turn insight into action
Level 3 – Expanding to the Ecosystem
Ignite added to every meeting hosted by a POC member, which now included participants external to the POC
Focus: spread Marui’s people-first culture beyond team boundaries into the wider network
This was not “extra work.” It became the way meetings started, the way weeks opened and closed, the way teams stayed human while doing real work.
Sensing the Shift: Continuous Relational Data
Inside each Flow:
Participants rated their energy at the start and end (1–10 scale)
They shared key takeaway words at the close
Warmspace automatically compiled:
Before/after energy shifts for each session
A word cloud showed what the group was actually feeling and learning
Beyond the sessions, at the end of each month, both the POC and control group completed a six-question survey (1–5 scale) on:
Trust – “I feel that my team trusts each other at a high level.”
Recognition – “In our workplace, we understand and recognize each other.”
Connection – “I feel a strong connection with my team members.”
Values – “It is a workplace that values each person’s values.”
Unity – “I feel a positive sense of unity with my team members.”
Energy – “I feel energized when I work.”
After each survey cycle, Warmspace ran a live training with the POC group to:
Reflect on what the data was showing
Introduce the next level of Flows
Tune the cadence based on what was actually working
The Impact: Structural Cultural Shift in 8 Weeks
Marui’s world cloud and before & after energy scores from the 2-month POC.
Within just two months, the pattern was clear and measurable.
The Warmspace POC group showed an average 36% increase across all six cultural indicators.
Trust jumped by 49%.
The control group slightly declined over the same period.
By the end of the POC, the Warmspace group scored a perfect 5/5 in trust.
The word clouds reflected the numbers: more language around support, unity, appreciation, and energy; less around stress, isolation, and disconnection.
What Changed in Daily Life at Marui
Behind the metrics, something more fundamental shifted:
People who rarely interacted started to meet each other in meaningful, structured spaces.
Existing colleagues who “already talked often” discovered new depth and honesty in their conversations.
Teams felt more connected, more seen, and more energized in the flow of ordinary weeks—not just during special events.
One clear learning emerged from the data: the Connect and Reflect flows at the beginning and end of the week had the strongest sustained impact.
Based on this, Warmspace refined the cadence for future POCs:
Keep rich weekly Connect/Reflect anchors
Replace most shorter daily Ignite+ check-ins with a single midweek Connect to deepen, not just touch, the relationship fabric
